  5. Lock-in risk — does buying route us permanently into one vendor’s ecosystem?

The most common error is treating build-vs-buy as a single, binary call made once. It isn’t. A mature enterprise will buy commodity layers, boost vendor platforms for edge cases, and build only the handful of capabilities that define its market position.

The Way Forward

The organizations pulling ahead in 2026 are not the ones spending the most, nor the ones with the largest in-house AI teams.
